## Four dates reveal how the delivery system behaves

Created-to-started time shows the queue. Started-to-completed time is cycle time. Completed items produce throughput. Unfinished started items produce work-item age. Looking at them together avoids improving one flattering average while the queue or oldest work gets worse.

### Read the cumulative flow diagram

A widening in-progress band means work is entering faster than it finishes. A growing backlog band means demand exceeds the system’s current capacity. A steady done slope is predictable throughput. Treat the chart as a prompt to inspect the workflow, not proof of a particular cause.

## Common questions

What columns does the flow analyzer need? A header row plus created, started, and completed columns. Title is optional. Blank started dates are backlog; blank completed dates are active work.

Use ISO dates such as 2026-08-31 where possible. Common header variants such as Name, Start date, and Done date are also recognised.

What is the difference between cycle time and work item age? Cycle time is the elapsed time from started to completed for finished work. Work item age is how long an unfinished item has been in progress.

The 85th-percentile cycle time provides a useful comparison line for aging work, but it is not a deadline or service-level promise by itself.

What does a widening band in the cumulative flow diagram mean? A widening in-progress band means more items are entering the workflow than leaving it during that period. A widening backlog band means arrivals are outpacing starts.

The chart shows where to investigate; it does not identify the cause. Look for blocked work, oversized items, scarce review capacity, or a change in demand.
